When we wrap the Y template around the X template, it doesn't mean "better than" or "cooler than" at all, only "different from". Those who perform the functions of the X template are aimed at completing the work. The people and resources acting on behalf of Template Y support, facilitate, assist, enhance, and improve the performance and procedures of Template X. In second order objects, they are not bosses per se, they don't compete for rank, they don't play games. Their main task is to add value, make repairs and adjustments while the work is being done. Many people function on both X and Y patterns at the same time.

As we have noted, many of the TSP, TQM, and reengineering initiatives have come to nothing because they have failed to reshape the general culture and specific behaviors of Template Y leadership to fit the needs of Template X.

For example, in the past, middle and upper management had privileges and bonuses literally at the expense of lower management and ordinary workers. They rode on the backs of template X. For the template process to work, this has to change. The X template, where the work is actually done, needs to be enriched before the cream rises to the very top.

The X template must be laid out first because the plumb line is pointing at it. Once those decisions are made, you are ready for the Y Template activities such as the design of management systems, incentive packages, allocation of human and other resources, and engineering and maintenance. Once the Y template is in place, you can start to think more broadly and start adding together the kinds of team intelligence (Z template) needed to collaborate with your specific X and Y templates.

The mixture of tasks, people, and technologies of each particular feature of the X template will dictate what needs to be done, when, and by whom on the Y template, and even Z. what needs to happen at the Y level to support this work and strengthen communication within this group. If it takes a RED empire to get the job done, the ability to manage and motivate RED empires must exist on Y. This will be legitimized and kept healthy by the Z template for the good of the entire organization spiral.

Patterns end the discussion about the "right" or "best" ways to manage people. The question, rather, is how to manage or facilitate these people doing these jobs in these conditions of life. YELLOW is improved by gaining a sense of personal freedom with an emphasis on solving an important task without specifying exactly how it should be solved. Flexible schedules, alternative work hours, work-from-home options, and job sharing are especially important here as ways to avoid overmanagement.

Although each set of patterns will be different, one basic second-order principle holds true for all: decisions are made by the most competent people who can make them, and as close to pattern X as possible, not by some large class of "managers" or "bosses."
